Our process - How three people ship games and plugins

No account managers, no client sign-off — just the three of us building things we want to exist, then supporting them once they're out.

Prototype

Almost everything we've built started as something one of us wanted for our own server or our own game night. SetHomes began as a way to get back into Java, not a market gap we spotted.

We don't write design docs for a three-person team. We build a rough version fast, play with it, and decide whether it's worth continuing.

Build & playtest

Since all three of us work across programming, art, and design, there's no handoff between departments — whoever's free picks up the next piece.

Everything gets played, not just tested. Before SetHomesTwo's migration tool ever touched a real server's data, we ran it against our own SetHomes and EssentialsX data first.

Ship & support

Plugins go out free on dev.bukkit.org and SpigotMC. From there, support means reading GitHub issues and actually fixing the ones that come in — not a retainer, just three people who still use the thing they built.

SetHomes is still picking up downloads more than five years after we shipped it, and we're still the ones patching it.

Included in this phase

  • Open source. SetHomes and SetHomesTwo are both public on GitHub — anyone can read the code or open an issue.
  • Free releases. Everything we've shipped so far is free to download and use.
  • Ongoing fixes. We keep patching based on real issues from real server owners, not a fixed support contract.

Our values - What actually guides the work

Not a mission statement — just the handful of things that keep showing up in how we build.

  • Small on purpose. Three people, no investors, no roadmap dictated by anyone but us. We stay small because it lets us stay honest about scope.
  • Build what we'd use. If we wouldn't run it on our own server or play it ourselves, we don't ship it.
  • Long-term support. SetHomes has been maintained for years past its first release. Shipping isn't the finish line.
  • Open where it helps. Our plugins are open source. If someone can fix a bug faster than we can, that's a win.
  • No fixed lanes. Everyone does programming, art, and design. Nobody's blocked waiting on a specialist who isn't us.
  • Ship, then learn. SetHomesTwo exists because we learned what we'd do differently by actually running SetHomes for years.
